Error Handling
Insufficient Industry Info
- EN: "To apply the wave analysis, I need more context. Please describe: (1) What technology/industry are we analyzing? (2) Who are the top 3 players and their approximate market share? (3) What phase is the current technology wave in — emerging, accelerating, mature, or declining?"
Non-Tech Industry
- EN: "This appears to be a non-technology industry. Wu Jun's wave theory is specifically designed for technology industries with near-zero marginal costs, network effects, and platform dynamics. Traditional industries follow different rules. Would you like analysis of the tech disruption potential in this industry instead?"

Core Principles
1. The Wave Principle /
Technology progress comes in ~10-15 year waves. Each wave is defined by an enabling platform technology (PC → Internet → Mobile → Cloud → AI). Companies that positioned early on the next wave thrive; those that missed it decline — regardless of how dominant they were on the previous wave. When you spot a new enabling technology creating a new platform, position early. Miss a wave = face certain decline.
2. The 70-20-10 Rule / 70-20-10法则
In any mature tech market segment, #1 gets ~70% of market value, #2 gets ~20%, all others split ~10%. This isn't a coincidence — it's the natural equilibrium of tech markets with network effects and economies of scale. If you cannot realistically become #1 or #2 in a segment, do not enter. Strategic implication: if you're not #1, your goal should be to redefine the segment so the 70-20-10 distribution resets.
3. The Gene Determinism /
A company's founding DNA — its culture, core competency, and organizational reflexes — rigidly limits what new businesses it can successfully enter. Microsoft's gene is "platform + ecosystem," so it struggled with consumer hardware. Google's gene is "algorithm + data," so it struggled with enterprise sales. This isn't incompetence — it's genetic constraint. When evaluating a company's expansion, ask: "Is this in their gene pool?"
4. The Innovator's Trap /
Market leaders often see the next wave coming but cannot act because they're optimized for the current wave. Kodak invented digital photography. Nokia built a smartphone before iPhone. The trap: current customers, revenue structure, and organizational incentives all conspire against the new wave. Antidote: when you're the leader, create a completely independent unit for the next wave — separate P&L, separate office, separate leadership.
5. The Stanford-Industrial Complex /
Breakthrough innovation clusters around university-industry symbiosis. Stanford + Silicon Valley, MIT + Route 128, Tsinghua + Zhongguancun. To catch the next wave early, track where top professors and PhD students are going — not just which companies are in the news. Talent flows precede capital flows by 2-3 years.
6. Anti-Moore's Law /
If a tech company doesn't double its capability (throughput, efficiency, user base) every 18 months, it's falling behind. Moore's Law describes hardware improvement; Anti-Moore's Law describes the competitive consequence: standing still = moving backward. This applies especially to software companies — if your product isn't significantly better every 18 months, a startup will catch you.
7. The Revenue-Cost Inversion /
Software/tech companies have near-zero marginal costs. This inverts traditional business logic: manufacturing taught us to charge for each unit. Software teaches us to give away the core product and charge for services/ecosystem/ecosystem access. Google gives away search, charges for ads. WeChat gives away messaging, charges for payments. When evaluating a tech business model, look for the free core → paid ecosystem pattern.
8. The Sunset Industry Signal /
When the best talent stops entering an industry, decline is locked in — regardless of current revenue. Top graduates' career choices are a 5-year leading indicator of industry health. If the brightest engineers no longer want to work in semiconductors (pre-2015) or enterprise IT (pre-cloud), that industry's fate is sealed. Revenue will follow talent, not the other way around.
9. The Talent Density Principle /
One A-player engineer is worth 10+ B-players. A small elite team of 5-10 top engineers can outperform an organization of 500 mediocrity. This principle explains why startups can disrupt giants. When building a tech organization, hire for the top 5% or don't hire. Mediocre hiring is the single biggest silent killer of tech companies.
10. The Ecosystem Lock-in / 生态系统锁定
Once a tech ecosystem reaches critical mass, users are locked in by switching costs — not product quality. iOS users stay not because Android is worse, but because of apps, data, and iMessage. AWS customers stay not because Azure is worse, but because of architecture, skills, and contracts. Compete on building an ecosystem, not on individual product features. If you can't build an ecosystem, integrate into someone else's.
Usage Examples
(English)
Input: "We're evaluating whether to build our application on AWS or build our own cloud infrastructure. We're a Series B startup with 50 engineers. Some VCs say 'own your infrastructure,' others say 'just use AWS.'"
Matching Principles: Principle 2 (70-20-10) + Principle 7 (Revenue-Cost Inversion) + Principle 10 (Ecosystem Lock-in)
Output:
- 70-20-10 Analysis (Principle 2): AWS holds ~32% of cloud market, but more importantly, in the startup segment it likely holds 70%+. You are not entering the cloud provider market — you're deciding whether to participate in AWS's ecosystem or build your own. Unless your core product IS cloud infrastructure, the 70-20-10 rule says: don't fight the leader
- Inversion Logic (Principle 7): AWS has near-zero marginal cost to serve one more customer. Your self-built infrastructure has massive fixed costs and significant marginal costs. The inversion principle says: the platform with lower marginal cost wins. Unless your scale gives you a real cost advantage (you won't at Series B), the math favors the platform
- Ecosystem Lock-in Awareness (Principle 10): Yes, using AWS creates lock-in. But the lock-in isn't just to AWS — it's to the entire ecosystem of tools, talent, and best practices built around AWS. The switching cost isn't just technical; it's organizational. Mitigate with multi-cloud abstractions, not by avoiding the cloud
- Action Recommendation: Use AWS (or any major cloud). Your competitive advantage is your application, not your infrastructure. Apply Principle 7: give away infrastructure management as a concern, charge for your unique application value. The 50 engineers should be building what differentiates you, not reinventing infrastructure
Does the wave theory apply to Chinese tech companies?
EN: Yes, and in some ways even more so. The wave cycles in China are faster (~5-8 years vs. 10-15 in the US) due to intense competition and rapid adoption. The principles hold: BAT missed the short-video wave (Douyin/Kuaishou took it), and now all are racing for the AI wave. The 70-20-10 rule may compress to 50-30-20 in some Chinese markets.
How is this different from Christensen's disruption theory?
EN: Christensen focuses on how disruption happens (low-end → mainstream). Wu Jun focuses on when it happens (wave timing) and who can survive it (gene determinism). They're complementary: use Christensen to understand the mechanism, use Wu Jun to understand the timing and which players are vulnerable.
Isn't gene determinism too absolute? Can't big companies change?
EN: "Change" in gene theory means creating a new organism, not modifying the existing one. Microsoft didn't change its gene to succeed in cloud — Satya Nadella essentially created a new company within Microsoft. The rare successes (Microsoft Cloud, Apple iPhone) prove the rule: they required near-death experiences or founder-led transformations. For practical purposes, assume genes are fixed and plan accordingly.
How to tell if a trend is a "wave" or a "ripple"?
EN: Three tests: (1) Platform test — does it create a new platform that other things can be built on? (2) Talent test — are top engineers and researchers shifting their careers toward it? (3) Economic test — does it enable near-zero marginal cost businesses? If yes to all three, it's likely a wave. If only one, it's likely a ripple.
Q5: 和其他策略Skill(孙子兵法、希勒叙事经济学)有什么区别? / How is this different from Sun Tzu or Shiller skills?
EN: Sun Tzu is about deliberate competitive maneuvering (you vs. opponent). Shiller is about crowd psychology and emergent narratives. Wu Jun is about structural industry dynamics — waves, genes, and ecosystems that operate regardless of any single actor's intentions. Use Wu Jun when the question is about tech industry structure and timing.
Anti-Patterns
